The report is transient. The state estimate persists.

That sentence is the shortest true description this firm has produced of itself, and everything on this page is that sentence unpacked.

Ask what leaves the building at the end of an engagement and the obvious answer is a document. The document is real, it is read, and it is the thing a buyer thinks they have bought. It is also the least durable object in the transaction. It fixes one answer, to one question, on one day, and from the following morning it describes a world that has moved without it. Treat that document as the product and the firm is selling a photograph of something that does not hold still.

Behind the document is the object that does the work: an estimate of a state that is not directly observable, assembled from every observation taken of it so far. What a crew can execute, under which conditions, to which standard, with what remaining uncertainty. That estimate is not produced for the engagement and discarded afterwards. It is carried forward, and every subsequent observation moves it.

The consequence follows immediately and it is the whole commercial argument. Two engagements separated by a year are not two deliveries of the same thing. The second is rendered against a state that has absorbed everything learned in between, including whatever the first engagement got wrong and the outcome later corrected. The document depreciates from the moment it is issued. The thing behind it appreciates, because the arrival of new evidence is the mechanism by which it is built.

A firm that sells documents is selling an asset that decays. A firm that sells access to a state estimate is selling one that does not, and the difference is not a matter of packaging.

02 · One state, many projections

The same state answers questions it was never rebuilt to answer.

Separate outputs suggest separate systems behind them. A deployment decision, a planning position, an evidence pack, a training gap: four documents, four processes, four teams, in the ordinary arrangement. That is not the arrangement here, and the reason is structural rather than efficient.

There is one hidden quantity, which is what a workforce is actually capable of executing. Every instrument this firm holds is pointed at that one quantity. The outputs are projections of it, taken along whichever axis the question asked for. A projection is cheap, because the expensive part has already been done: the estimate exists, and asking a new question of it does not require rebuilding it.

This is why the output is a poor description of the firm. Count the documents and the count says nothing, because the documents are slices. The quantity that decides whether the next slice is any good is the state they were cut from.

03 · Access rather than delivery

Nothing complete ever leaves, and that is the arrangement.

Delivery and access are two different relationships and only one of them survives the nature of the good. Delivery hands over a finished object. Once handed over, its originality is spent, it copies for nothing, and the party who paid for it holds everything there was to buy. Access does not hand anything over. It permits questions to be put to a state that is still moving, and returns answers computed against that state as it stands.

The customer never ends up holding the state. What they hold is whatever answer they asked for, which is already out of date with respect to the thing that produced it, and which is worth exactly what it was worth at the moment of asking. The pricing architecture that follows from this, and the reason a fixed answer broadcast to everybody cannot be charged for at all, is set out at what is sold.

Three things are true of the arrangement, and they are conditions of the work rather than terms of a contract.

04 · From describing to organising

A description accurate enough stops describing the world and starts organising it.

There is a threshold in the accuracy of any shared description, past which operating outside it costs more uncertainty than operating inside it. Past that threshold, adoption stops being a question anybody is sold on. It becomes the cheaper way to work, and the parties who adopt it are not consulting a supplier. They are working inside a common description.

What that would look like is specific enough to write down, and every clause below is written in the conditional because every clause below is conditional. None of it is asserted as having happened.

Standards would come to be expressed in it

A written standard states a requirement in prose and leaves the reader to decide what evidence satisfies it. Expressed against a state estimate, the requirement becomes a condition on an observable quantity, and two parties reading it would be reading the same thing.

Evidence would be interpreted through its categories

A body assessing whether a claim of competence is supported has to decide what counts as support. A common description supplies the categories that decision is made in, which is a stronger form of influence than supplying an opinion inside somebody else's.

Allocation would begin from its state rather than from headcount

Planning today starts from how many people there are and what their paperwork says. Starting instead from an estimate of what the workforce can actually execute is a different calculation with a different answer, and the difference is the whole point of building the estimate.

The firm itself would become harder to see

Mature infrastructure is rarely noticed while it is being used. A description that had reached this threshold would be least visible exactly where it mattered most, because the parties relying on it would have stopped experiencing it as somebody's product.

This is a much stronger position than market share, and it is the reason the reach is worth stating at all. It is also the claim on this page with the least standing behind it today, which is the subject of the section that follows.

Every clause above holds only if the argument above it holds.

The site labels what kind of claim each thing is, and it does that so this section can be written honestly rather than quietly dropped. Section 04 is a consequence. A consequence is what becomes true, or answerable, if the argument above it holds. It is conditional by construction and it is never asserted on its own.

So the conditions are named. Reasoning has to keep getting cheaper while contact with physical reality does not, which is argued at reasoning compounds, evidence does not. The description has to keep closing the distance to the reality it describes, which requires observations arriving at the rate physical work emits them and not faster, argued at closing the loop. And the causal step from an observation to a later, non-repeatable outcome has to keep resisting automation, which is genuinely unresolved and is stated as unresolved at open questions.

Fail any one of those and section 04 does not arrive. That is not a caveat attached to a sales claim. It is the claim, correctly stated, and the two halves below are kept apart on purpose.

The right half is a derivation from the structure of the good itself and it holds whether or not the left half is ever reached. The left half is a destination, stated with conviction as an ambition and never as a report of where the firm is standing.
